External BIM capacity is useful when the constraint is production and coordination workload — peaks, aggressive freezes, repetitive modelling, issue administration. It is not useful when the constraint is missing design decisions, unclear information requirements, or no internal BIM management capability to direct the work.

When external capacity actually helps
- Programme peak — multiple halls or buildings on overlapping schedules.
- Aggressive freeze — more coordination cycles needed than internal staff can run.
- Repetitive content — modular typicals, families, containment runs.
- Issue administration — clash reports, issue tracking, close-out verification.
- Extended coverage — nearshore teams covering more hours per day.

Risks of external delivery
External capacity is not risk-free. Managed delivery reduces but does not eliminate these risks.
Context loss

Why it happens. External team uses own conventions.

Integration into client BEP and CDE
An external team is not a parallel universe. They must operate inside your information-management framework.
- Issue the BEP to the external team as onboarding — naming, coordinates, CDE states, issue workflow.
- Grant CDE access appropriate to their role (edit own files, read federated model, no publish rights unless agreed).
- Define the model ownership boundary: which files, which worksets, which objects.
- Include external team in coordination cadence — or at minimum ensure they receive federated test results.
- Align exchange milestones with the project programme — external delivery dates must fit.
Pods vs work packages
Two engagement models for managed delivery:

Pods build context and reduce re-onboarding. Work packages are transactional — fast for bounded scope, but context resets each time. Many programmes use both: a pod for continuous coordination, work packages for burst family creation or clash-report cleanup.
QA and governance
Who checks the checker? External QA must exist before delivery, but client audit should exist too.
- Provider-side QA: naming, coordinates, model health, clash resolution before delivery.
- Client-side audit: spot-checks on delivered models, federation test, acceptance or rejection.
- Escalation path: when QA fails, who decides rework vs accept-with-variance.
- KPIs: if ongoing, track rejection rate, rework hours, issue close-out speed.
FAQ
- Do we still need an internal BIM manager if we use external capacity?
- Yes. External capacity executes scope. Someone internal must define requirements, issue the BEP, grant CDE access, run acceptance checks and integrate with design leadership. If you have no BIM management capability, you need to hire or contract for that first — it is a different role from modelling.
- How do you price managed delivery?
- Typically by defined work package (fixed price for deliverable scope) or by pod month (named team, agreed capacity, variable scope within limits). Hourly billing without scope definition is a staffing model, not managed delivery.
- Can we use external capacity for design, not just modelling?
- Design requires professional responsibility. If your appointment allows subcontracting design work, it must include PI insurance, registration and clear liability. Most BIM service providers, including Ardaron, provide modelling and coordination capacity — not professional design services — unless the appointment explicitly says otherwise.
- What about data security with external teams?
- Legitimate providers work inside your CDE or an agreed secure environment, under NDA, with access controls. Ask about ISO 27001, data residency, and who has access to files. Avoid providers who download everything to local machines with no audit trail.
